1. Verify Your Conversion Tracking (5 Minutes)
Before you look at a single keyword, you must ensure your "scoreboard" is working. If your conversion tracking is broken, every other metric in Google Ads is essentially a guess.
- Compare the Data: Open your Google Ads dashboard alongside your Google Analytics 4 (GA4) or your internal CRM. If Google Ads claims you have 50 leads but your CRM only shows 10, you have a tracking problem.
- Check for "Soft" Conversions: Ensure you aren't counting low-value actions: like "viewing a page" or "30 seconds on site": as primary conversions. These should be set to 'Secondary' or 'Observation' only. Google's Smart Bidding will optimise for whatever you tell it is a conversion; if you count page views, Google will find you more "window shoppers" rather than buyers.
- Tag Diagnostics: Head to Tools and Settings > Measurement > Conversions. Check the status column. If you see "Tag inactive" or "No recent conversions," your tracking is likely broken.

2. Scrutinise the Search Terms Report (5 Minutes)
This is the single fastest way to stop budget leakage. There is a critical difference between a Keyword (what you bid on) and a Search Term (what the user actually typed into Google).
Go to Keywords > Search terms. Sort the list by Cost (highest first) and look for the following "budget vampires":
- Competitors: Are you paying £5 a click for people looking for a competitor's login page?
- Job Seekers: Look for terms like "jobs," "vacancies," "apprenticeships," or "salary."
- DIY/Information Seekers: Look for "free," "how to," "template," or "example."
- Irrelevant Services: If you are a commercial plumber, but you are paying for "domestic tap repair" clicks, you are wasting money.
The Action: Select these irrelevant terms and add them as Negative Keywords. This prevents your ad from showing for those terms ever again.
3. Check Impression Share Lost to Budget (2 Minutes)
Many UK business owners believe that if their ads are "active," they are showing to everyone. This is rarely the case.
Navigate to your Campaigns view and add the column for "Search lost IS (budget)."
- What it means: This percentage tells you how many times your ad didn't show simply because your daily budget ran out.
- The Waste: If you are losing 50% of your impressions to budget on a high-performing campaign, you are leaving money on the table. Conversely, if you are spending your full budget on a campaign with a high cost-per-lead, you should move that budget to your more efficient campaigns.

4. Audit Display and YouTube Placements (3 Minutes)
If you are running a "Search" campaign, Google often defaults to including the Google Display Network. For most small businesses, this is a major source of waste.
Display ads often appear in mobile games (where children accidentally click them) or on low-quality websites.
- Go to Insights & reports > Where ads showed.
- If you see "Mobile App" or "YouTube Channel: [Random Kids Channel]" and no conversions, you are subsidising irrelevant clicks.
The Action: Disable "Display Network" in your Search campaign settings. If you want to do Display marketing, create a separate campaign where you have full control over the placements.
5. Identify Keyword Cannibalisation (2 Minutes)
Are you bidding on "Plumber London" in three different ad groups? When you have duplicate keywords across your account, you are effectively competing against yourself. This creates "friction" in the auction and makes it harder for Google to determine which ad is most relevant, often driving up your Cost Per Click (CPC).
The Action: Use the "Recommendations" tab or a manual search to find duplicate keywords. Pause the duplicates and ensure each unique keyword lives in its most relevant ad group.
6. Review Ad Schedule and Location Targeting (3 Minutes)
Are you a B2B company paying for clicks at 3 AM on a Sunday? Or a local service business in Manchester paying for clicks from London?
- Ad Schedule: Go to Ad schedule. Look for times of day or days of the week with high spend but zero conversions. If your office is closed and no one answers the phone, should you be bidding as aggressively?
- Location: Go to Locations. Even if you target the whole UK, you might find that certain regions are 3x more expensive per lead than others.
The Action: Apply "Bid Adjustments." Decrease bids by 50-90% during unproductive hours or in expensive, low-converting regions to focus your spend where the "treasure trove" of leads actually sits.
